Coaching budgets rarely get cut because coaching doesn't work. They get cut because no one can show that it did. For HR leaders, the job is to connect coaching to outcomes the executive team already tracks.
Start with the business problem, not the program
Too many coaching proposals open with features: number of sessions, coach credentials, platform access. Executives want to know which problem it solves. When employee coaching is framed as the answer to a named problem, it stops looking like a perk. It becomes an intervention with a target.
Define what success looks like before you launch
Pick two or three measures you can track from day one. Good candidates include:· Retention of coached employees versus a comparable group· Promotion or internal mobility rates· Engagement or pulse survey scores for coached managers' teams· Goal attainment against objectives set in the first session· Time to productivity for newly promoted leaders Capture a baseline before coaching starts. Without one, any improvement is anecdotal.
Collect both numbers and stories
Numbers persuade finance. Stories persuade everyone else. Ask participants what changed: a conversation they handled differently, a decision they made faster, a conflict they resolved before it escalated.Pair each story with a measure. "Her team's engagement score rose after she changed how she runs one-on-ones" is far stronger than either half alone.
Compare cost against the cost of doing nothing
The fairest comparison isn't coaching versus zero. It's coaching versus the cost of the problem it solves. Replacing a manager means recruiting, onboarding and months of lost productivity, and a struggling leader can quietly push good people out the door.
Keep coaching tied to organizational goals
Workplace coaching delivers the most value when it's aligned with where the organization is heading. Share your strategic priorities with coaches at onboarding. Check in quarterly on whether coaching themes still match business needs.
Know where coaching ends
Coaching is forward-looking and goal-focused. It isn't therapy. When an employee raises mental health concerns, refer them to your employee assistance program or another clinical resource, so coaching stays focused and employees get the right care.
Report results in the language of the business
Report quarterly, briefly and in business terms. Retention, readiness and performance matter more to executives than session counts. Show how coaching fits into your broader approach to employee well-being and performance.
